Engagement  Jul 2024 – Apr 2025 (9 months) Operator Mike Reardon

Engaged at the formation stage to determine the viability of a parent-company-backed last-mile delivery start-up. The client arrived with two directions: peak carrier capacity supplementation and last-mile food delivery. Stress-tested both against margin structure, competitive density, and operational capability. Both showed thin margins and high incumbent competition.

Ran the Build phase in parallel with continued customer testing, compressing the discovery timeline because the parent had capital but no time. Identified the winning customer: big and heavy packaging needs (appliance and construction last-mile delivery) where major carriers underperform and regional operators can win on reliability and handling capability.

Outcome Market entry with a defined customer, a credible first-customer target profile, a competitive pricing structure, and a sales motion built around a differentiator the incumbents could not match. Operational rate sheet established before approaching the market. First-wave pipeline modelled at $1M+.

Lesson That Travels

“Running customer validation in parallel with the build, rather than sequentially, compresses time-to-first-customer when the parent company has capital but no time.”

Why This Matters to You

A start-up cannot price what it has not defined. A rate sheet built before the customer is defined will always sell to the wrong buyer at the wrong margin. Set the strategy, test it against the operational reality, and only then approach the market.
